AI uses for records
Handoffs between teams: why AI developers look for them in your records
By SourceX Editorial · Updated
Short answer
AI developers look for handoff records, the logged moments when work passes between teams such as sales to onboarding, dispatch to a technician or QA to engineering, because agents tend to lose context at exactly those seams. The most useful handoffs show who passed the work, what context traveled with it and what happened next.
Key takeaways
- A handoff record exists wherever ownership, queue or status changes between teams and the change is logged.
- The value sits in the context that traveled with the work: a handoff note, a linked ticket or a completed checklist.
- Handoffs that end in rework, a bounce-back or an escalation teach more than clean passes.
- Owner and assignee history is often the only proof a handoff happened, so check whether your systems keep it.
- Handoff notes need careful review because they mix work context with candid remarks about customers and colleagues.
What counts as a handoff record?#
A handoff record is any logged moment where responsibility for a piece of work moves from one person, team or system to another. The handoff itself is usually a field change, such as a new owner, a new queue or a new status, plus whatever note or document went with it.
Most companies never call these records handoffs. They show up as a closed-won opportunity that spawns an onboarding project, a dispatched job assigned to a technician, or a support ticket linked to an engineering issue. The handoff is the join between two records, often in two different systems.
These are the fields that usually mark one:
- Owner or assignee changes, with the time and the person who made the change.
- Queue, group or board moves, such as tier one to tier two or estimating to production.
- Status transitions only another team can perform, such as ready for QA or ready to invoice.
- Link fields that connect records across systems, such as a Jira key on a Zendesk ticket or an opportunity ID on an onboarding project.
- Handoff forms or checklists completed at the transition, such as a sales-to-onboarding brief.
- Bounce-backs: work returned to the sending team with a stated reason.
Why do AI developers look for handoffs?#
AI developers look for handoffs because agents tend to fail where context has to move. An agent that handles a single step well can still drop the customer's constraint, the promised date or the reason for an exception when it passes work to another agent or to a person.
Records of real handoffs show what context people actually pass, what they leave out and what that costs later. A bounce-back marked missing site access details or wrong part number is a labeled example of an incomplete handoff, which is hard to invent and easy to grade.
Developers building practice environments for agents want this structure too. Forbes reported in April 2026 that workplace records bought from defunct companies are fed into reinforcement learning gyms, simulated workplaces where agents practice tasks using real company documents and messages. Handoffs give those simulations their multi-team shape.

Handoff examples by segment#
The same pattern appears in every kind of operating company under different names. The table pairs common handoffs with the systems that usually record them and the detail that makes each one worth assessing.
Many companies hold more than one chain. A software company may keep sales-to-onboarding, support-to-engineering and QA-to-engineering handoffs in different systems, and each chain is assessed as its own record family rather than merged into one.
| Segment | Handoff | Where it is recorded | What makes it useful |
|---|---|---|---|
| B2B software | Sales to onboarding | Salesforce or HubSpot opportunity, onboarding project | A handoff brief listing promised features and dates |
| B2B software | Support to engineering | Zendesk or Intercom ticket linked to a Jira or Linear issue | Reproduction steps and the fix that closed both records |
| B2B software | QA to engineering | Bug reports in Jira, pull requests in GitHub | Reopen history and review comments on the fix |
| Home services | Dispatch to technician | ServiceTitan, Housecall Pro or Jobber jobs and dispatch board | Job notes, parts used and whether a callback followed |
| Engineering and architecture | Design team to reviewer | RFIs and submittals in Procore, Bluebeam markups | Review comments and the revised response |
| Logistics and distribution | Customer service to warehouse | Order exceptions in the ERP or WMS | Exception reason and the corrective action |
| Manufacturing | Quality to production | NCRs and CAPAs in the QMS | Disposition and the containment steps taken |
| Consulting | Proposal team to delivery team | CRM opportunity, kickoff documents | Scope assumptions carried into the project plan |
What separates a useful handoff record from a thin one?#
A useful handoff record carries enough context that an outsider could see what the receiving team was told and judge whether it was enough. A thin one shows only that an owner field changed.
Owner history is worth checking early. Some systems keep a full audit of assignee changes, others keep only the current value unless history tracking was switched on, and exports differ in what they include. Gorgias's ticket CSV export, for example, includes the assignee's name and email alongside creation and closed dates, which shows the handoff but also carries staff personal data that preparation must replace.
| Useful handoff record | Thin handoff record |
|---|---|
| Note or form attached at the moment of transfer | Owner field changed with no note |
| Link to the record on the other side of the handoff | Receiving team re-entered the work as a new, unlinked record |
| Downstream outcome recorded, such as a callback, reopen or on-time delivery | No way to tell what happened after the transfer |
| Bounce-backs logged with a reason | Returned work handled by phone or in the hallway |
| Owner history kept for the full period | History overwritten so only the current owner shows |
Agent-to-human handoffs are a new record type#
Agent-to-human handoffs are the newest kind of transfer in many support teams, where an AI agent answers first and passes harder cases to a person. Those transfers show exactly where an automated system ran out of competence, which is the failure developers are trying to study.
Check before assuming those records exist in an export. Zendesk's export documentation says AI agent tickets cannot be exported, so the bot side of a conversation may sit outside your usual ticket export, while the human side usually exports normally. Records generated by a vendor's AI feature may also carry their own terms, which a rights review reads before anything is scoped.
Illustrative: a mechanical contractor traces its handoffs#
Illustrative: a fictional commercial mechanical contractor installs and services HVAC systems in office buildings and warehouses. Its COO wants to know whether the company's records show handoffs clearly enough to interest an AI developer, without exporting anything yet.
Operations maps four transfers: estimating to project management when a bid is won, project management to field crews through Procore, project closeout to the service department when a maintenance agreement starts in ServiceTitan, and technicians back to the office for billing. Three of them are logged with linked records and completed forms. The closeout handoff mostly happened by email between the project manager and the service manager, so in the systems it appears only as a new service agreement with no link to the project.
The COO describes the three logged handoff families in a metadata-only fit check, lists the closeout gap as a known limitation, and makes a project reference field mandatory on new service agreements so future closeouts link back. Nothing leaves the company at this stage.
What to review before handoff records leave your company#
Handoff records need the same preparation as any other operational record, plus attention to the notes people write to each other. Handoff briefs and internal comments often include frank views of customers, colleagues or pricing that were never written for an outside reader.
Staff names matter more here than in most records, because the chain of owners is the point. Placeholders must stay consistent across systems, so a reader can see that the same person sent the work and later took it back.
- Replace customer and staff names with consistent placeholders so the chain of owners still reads correctly.
- Check customer contracts for confidentiality terms that cover internal notes about the account.
- Separate channel discussions from direct messages, which usually need a stricter review or exclusion.
- Remove HR matters, performance comments and personal remarks that turn up in handoff notes.
- Confirm what your software vendors' terms say about exporting and using the data before scoping.
How SourceX approaches handoff records#
SourceX treats handoffs as a property of linked records rather than a separate dataset. In the fit check, the questions are which systems hold each side of a handoff, whether the link between them survives export and whether downstream outcomes are recorded; no files are shared at that stage.
Under the SourceX Enterprise Data Value Framework, well-linked handoff chains usually bear on human-generated signal, domain expertise and AI utility, while privacy burden and preparation cost reduce net value when notes are heavy with personal remarks. Any package then moves through the SourceX five-step transaction, with the company approving each step.
Frequently asked questions
Do handoffs inside one team count?
They can, but cross-team handoffs usually matter more. A ticket passed between two agents on the same queue mostly shows workload balancing. A ticket passed from support to engineering shows translation between two kinds of expertise, two vocabularies and two systems, which is the context loss developers want to study.
Our handoffs happen in meetings. Is there anything recorded?
Often more than you expect. Meeting outcomes tend to surface as status changes, new tasks or updated fields shortly afterward, and kickoff decks or notes may sit in shared drives. Where no written trace exists, knowing the gap before a fit check is useful in itself, and it can be fixed going forward.
Do we need to rebuild old records to show handoffs?
No. Licensing works with records as they were created. Preparation can join records across systems using link fields and IDs, but it should never invent handoff notes after the fact. Records that were never linked may still be useful as separate record families.
Are handoffs to franchisees or subcontractors a problem?
They can be. When work passes to a franchisee or subcontractor, the receiving party's records may belong to them, and contracts may say who controls the shared history. A rights review checks those agreements, and handoffs to outside parties are often scoped to the records the company itself created.
Which handoffs are worth assessing first?
Start where the handoff is logged in a system, linked on both sides and followed by a recorded outcome. For many software companies that is support to engineering; for trades it is dispatch to technician with callbacks; for distributors it is customer service to warehouse on order exceptions.
